The old adage remains true: “If it cannot be measured, it cannot be improved.” Yet in practice, many organizations are overwhelmed by metrics. Dashboards are full, but insight is scarce. The challenge is not in gathering data but in focusing on what truly drives value.

Meaningful key performance indicators (KPIs) bridge operational activity with strategic intent. Without this connection, improvement efforts risk becoming fragmented and misaligned with broader goals.

Three critical questions guide effective KPI design:

  1. Does the measure reflect what matters most to those served (e.g., quality, timeliness, and a positive experience)?
  2. Is the metric aligned with and reinforce strategic priorities (e.g., digital transformation, sustainability or innovation)?
  3. Does the KPI encourage positive behaviours that support enduring performance rather than short-term wins?

KPIs generally fall into two complementary categories: leading indicators that offer early insight to guide proactive decisions, and lagging indicators that reflect results after outcomes occur. In a hospital context for instance, a leading indicator might be the average wait time from patient arrival to initial assessment, highlighting potential bottlenecks early. A lagging indicator could be the average length of patient stay, reflecting overall system performance.

This example within healthcare illustrates a universal concept. When thoughtfully selected, KPIs become powerful tools that focus efforts, align teams, and drive progress. The true value lies in their ability to illuminate the path forward, making strategy actionable and results tangible. The key is to prioritize metrics that truly move the needle.
